<p><b><span style="color: #c5962c; font-size: 18px; font-weight: bold; letter-spacing: 0.12em; background-color: #fafaf5; font-family: Arial, Helvetica, sans-serif; text-align: center;">Truth</span>: </b><em><i><span style="font-weight: 400;">The optimum principled decision lives where human dignity and the common good intersect. It&#8217;s the hardest quadrant to reach — and the only one without regrets. </span></i></em></p>
<p><span style="font-weight: 400;">Every decision you make lands somewhere on a chart you&#8217;ve never drawn.</span></p>
<p><span style="font-weight: 400;">The vertical axis is human dignity — does this decision treat every person as a &#8220;who,&#8221; not a &#8220;what&#8221;? The horizontal axis is the common good — does it create conditions where everyone affected can flourish?</span></p>
<p><span style="font-weight: 400;">Most decisions cluster in the lower-left. Not because leaders are bad people — because default forces (urgency, profit, politics, fear) pull everything downward and to the left.</span></p>
<p><span style="font-weight: 400;">The upper-right quadrant is where dignity and the common good both score high. It&#8217;s the optimum principled decision — the choice that honors the full humanity of every stakeholder while serving conditions for everyone&#8217;s flourishing.</span></p>
<p><span style="font-weight: 400;">It&#8217;s also the hardest quadrant to reach. Not because good options don&#8217;t exist there. But because upper-right solutions require you to see stakeholders you&#8217;d rather ignore, generate options you haven&#8217;t considered, and sometimes sacrifice margin for something the spreadsheet can&#8217;t measure.</span></p>
<p><span style="font-weight: 400;">Mark Rios&#8217;s Solution C lived in the upper-right. It wasn&#8217;t the most profitable option. It wasn&#8217;t the fastest. But it was the one that let every person in the equation keep their dignity — including Mark.</span></p>
<p><span style="font-weight: 400;">Here&#8217;s what I&#8217;ve learned: once you make a decision that lives there, you never forget what it feels like. Not euphoria. Something quieter. Peace. The kind that doesn&#8217;t require explanation or defense.</span></p>
<p><span style="font-weight: 400;">The lower-left has its own feeling too. You know the one.</span></p>
<p><span style="font-weight: 400;"><strong>This week:</strong> Think about the last significant decision you made. If you had to place it on the chart — dignity on one axis, common good on the other — where would it land? Don&#8217;t judge it. Just place it.</span></p>

<p><span style="font-weight: 400;">Here&#8217;s what most decision-making looks like: Option A or Option B. Yes or no. Take the deal or walk away.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">Binary thinking is fast. It&#8217;s also usually wrong — because it assumes the only choices are the ones already on the table.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">Mark Rios had two obvious options with the gray contract. Option A: sign it as written. Option B: reject it entirely. His team saw A and B. It felt like a coin flip between profit and principle.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">But principled decision-making doesn&#8217;t accept the binary. PDM Step 3 says: define at least four potential solutions. Not two. Four. Because somewhere between &#8220;take it&#8221; and &#8220;leave it&#8221; live the solutions that honor both dignity and the common good.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">Mark found Solution C: renegotiate the risk-sharing clause so the subcontractor wasn&#8217;t absorbing disproportionate downside. Lower margin, same client, clean conscience.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">And Solution D: restructure the deal entirely as a joint venture, sharing both risk and upside.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">The magic of four solutions is that it forces creativity where binary thinking produces paralysis. A or B feels like a trap. A, B, C, or D feels like a landscape.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">Most of the decisions that keep you up at night are binary traps. The principled decision is almost never A or B. It&#8217;s C — the option you haven&#8217;t thought of yet, because you stopped looking after two.</span><span style="font-weight: 400;"><br />

</span><b>This week: </b><span style="font-weight: 400;">Take a decision you&#8217;ve been framing as &#8220;either/or.&#8221; Force yourself to generate two more options — C and D. They don&#8217;t have to be perfect. They just have to exist. Notice how the decision changes when it stops being a coin flip.</span></p>

<p><span style="font-weight: 400;">When Mark Rios sat down to rethink the gray contract, his first list of stakeholders was predictable: the client, his team, the subcontractor, the board.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">We do this constantly. We map the visible stakeholders — the ones in the meeting, on the org chart, in the contract — and forget the invisible ones. The people downstream. The people at home. The person in the mirror.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">PDM Step 2 is deceptively simple: identify all stakeholders. All of them. Not just the ones with power. Not just the ones who&#8217;ll complain. The ones who will be most affected by your decision — which, surprisingly often, are the ones with the least voice.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">The subcontractor who can&#8217;t push back. The entry-level employee who won&#8217;t speak up. The community that isn&#8217;t in the room. Principled decision-making starts by looking past symptoms to the real issue; define it first, and better decisions follow.</em></p>
<p><span style="font-weight: 400;">A hospital administrator I know spent three months redesigning the patient intake process. New software. New training. New workflow. It was elegant. It was expensive. And it didn&#8217;t move the needle.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">The real problem wasn&#8217;t intake efficiency. It was that patients didn&#8217;t trust the front desk staff enough to give accurate information. The technology was solving for speed. The patients needed dignity.</span><span style="font-weight: 400;"><br />

A family &#8220;plans a vacation&#8221; when the real issue is that nobody&#8217;s been in the same room without a screen for six months.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">We love solving problems. We&#8217;re less enthusiastic about defining them — because the real problem is usually messier, more personal, and harder to fix than the presenting one.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">Here&#8217;s the first step of principled decision-making: define the real problem. Not the symptom. Not the version that fits on a slide. The actual issue — the one that, if you solved it, would make three other problems disappear.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">How do you find it? Ask &#8220;why&#8221; one more time than feels comfortable. Why are patients giving inaccurate information? Because they don&#8217;t trust the staff. Why don&#8217;t they trust the staff? Because staff turnover is so high that patients never see the same face twice. Why is turnover high? Now you&#8217;re getting somewhere.</span><span style="font-weight: 400;"><br />

</span><span style="font-weight: 400;">The real problem almost always involves people — their dignity, their fears, their unmet needs. That&#8217;s not a bug in the process. That&#8217;s the process.</span><span style="font-weight: 400;"><br />

<p><span style="font-weight: 400;">Mark Rios had been in business long enough to know a good deal when he saw one. This was a good deal. The margins were strong. The timeline was tight but doable. The client was eager. His team was ready.</span></p>
<p>But something sat wrong.</p>
<p>The contract had a clause — not illegal, not even unusual — that shifted risk onto a subcontractor who didn&#8217;t have the leverage to push back. The subcontractor would absorb the downside. Mark&#8217;s company would absorb the upside. On paper, clean. In practice, someone was going to get squeezed.</p>

<p>Here&#8217;s what makes Mark&#8217;s story worth telling: he didn&#8217;t have a framework yet. He didn&#8217;t have the language of dignity or common good. He just had a feeling — that low-grade unease we talked about in Week 1 — and instead of overriding it, he listened.</p>
<p>He pulled the contract. Rewrote the risk-sharing clause. Lost margin. Kept something more important: the ability to look at his reflection without flinching.</p>
<p>Mark didn&#8217;t know it then, but he&#8217;d just made what we call a principled decision — a choice that honored the dignity of every person the decision touched, even when it cost him something.</p>

<p><span style="font-weight: 400;">I used to think good leaders made good decisions by instinct. Some people just had it — the gut feel, the pattern recognition, the ability to read a situation and choose well.</span></p>
<p><span style="font-weight: 400;">Then I watched a leader I admired make a terrible call. Not a complicated one. A straightforward situation where dignity was on the table and he chose expedience. Afterward, I asked him about it. He said, &#8220;I didn&#8217;t see it. I was solving for the wrong thing.&#8221;</span></p>
<p><span style="font-weight: 400;">He wasn&#8217;t a bad person. He didn&#8217;t have a bad gut. He had no framework.</span></p>
<p><span style="font-weight: 400;">That&#8217;s the thing about instinct — it works until it doesn&#8217;t. And when the stakes are high, when multiple stakeholders have competing needs, when the pressure is real and the timeline is short, instinct reaches for the familiar. The efficient. The defensible. Not necessarily the right.</span></p>
<p><span style="font-weight: 400;">You already make hundreds of decisions a day. Most of them are fine. But a few of them — the ones that keep you up at night, the ones that affect people&#8217;s lives, the ones where you feel the tension between what&#8217;s easy and what&#8217;s true — those decisions deserve more than instinct.</span></p>
<p><span style="font-weight: 400;">They deserve a map.</span></p>
<p><span style="font-weight: 400;">Not a formula. Not an algorithm. Not a rule book that removes the difficulty. A map — something that helps you see the terrain clearly so you can navigate it honestly. A way to ask: </span><i><span style="font-weight: 400;">Does this decision honor the dignity of every person it touches? Does it serve the conditions for their flourishing?</span></i></p>
<p><span style="font-weight: 400;">Those two questions won&#8217;t make the hard decisions easy. They&#8217;ll make them clearer. And clarity, when you&#8217;re standing at a crossroads, is worth everything.</span></p>
<p><span style="font-weight: 400;">Over the next weeks, we&#8217;re going to build that map together. It&#8217;s called principled decision-making. It won&#8217;t be what you expect.</span></p>

<p><span style="font-weight: 400;">A CFO I respect once told me: &#8220;If I can&#8217;t measure it, I can&#8217;t manage it.&#8221; I nodded, because it sounded smart. It took me two years to realize what was missing.</span></p>
<p><span style="font-weight: 400;">His daughter had just started her first job. Entry level. Low pay. Long hours. She called him one Sunday frustrated, feeling invisible. And this man — brilliant with numbers, fluent in dashboards — had nothing in his toolkit for the question she was really asking: Do I matter here?</span></p>
<p><span style="font-weight: 400;">He could measure retention. He could measure engagement scores. He could not measure dignity.</span></p>
<p><span style="font-weight: 400;">That&#8217;s the blind spot.</span></p>
<p><span style="font-weight: 400;">We have extraordinary tools for making decisions. Financial models that forecast seven years out. Legal frameworks that manage liability down to the clause. AI systems that optimize supply chains across continents. Political calculus that reads a room in real time.</span></p>
<p><span style="font-weight: 400;">Every one of these tools does something well. And every one of them shares the same limitation: they cannot see the person.</span></p>
<p><span style="font-weight: 400;">The financial model sees a cost center. The legal framework sees a liability. The AI sees a data point. The political calculation sees a vote.</span></p>
<p><span style="font-weight: 400;">None of them sees a who.</span></p>
<p><span style="font-weight: 400;">This isn&#8217;t an argument against metrics. Measure everything you can. But know what your measurements miss. The most important variable in every human decision — the dignity of the people involved — doesn&#8217;t fit in a cell on a spreadsheet.</span></p>
<p><span style="font-weight: 400;">That&#8217;s not a flaw in the tools. It&#8217;s a feature of the question. Some things that are absolutely real are not measurable. And some things that are perfectly measurable are not important.</span></p>
<p><span style="font-weight: 400;">The leaders I admire most have learned to hold both: the rigor of good data and the humility to know where the data runs out.</span></p>

<p><b><span style="color: #c5962c; font-size: 18px; font-weight: bold; letter-spacing: 0.12em; background-color: #fafaf5; font-family: Arial, Helvetica, sans-serif; text-align: center;">Truth</span>: <i><span style="font-weight: 400;">The common good is not &#8220;what works for most people.&#8221; It&#8217;s the conditions that allow everyone to flourish. It&#8217;s harder — and better.</span></i></b></p>
<p><span style="font-weight: 400;">A school board I know had to decide whether to close a building. The numbers were clear: enrollment was down, costs were up, the math didn&#8217;t work. The efficient decision was obvious.</span></p>
<p><span style="font-weight: 400;">But the building was in a neighborhood where it was the last remaining institution. The library had closed. The community center was gone. The school wasn&#8217;t just a school — it was the place where people still belonged to each other.</span></p>
<p><span style="font-weight: 400;">The board member who asked the uncomfortable question put it this way: &#8220;We keep asking what&#8217;s best for the budget. Has anyone asked what&#8217;s best for the community?&#8221;</span></p>
<p><span style="font-weight: 400;">That&#8217;s the common good. And it&#8217;s almost never the easy answer.</span></p>
<p><span style="font-weight: 400;">We&#8217;ve watered the phrase down. &#8220;Common good&#8221; sounds like consensus — finding the thing everyone can live with. A compromise. The least objectionable option.</span></p>
<p><span style="font-weight: 400;">But that&#8217;s not what it means. The common good is the set of conditions that allow every person to flourish. Not most people. Not the majority. Every person — including the ones without a seat at the table where the decision gets made.</span></p>
<p><span style="font-weight: 400;">That&#8217;s a radically different standard than efficiency. It doesn&#8217;t ignore the budget. It doesn&#8217;t pretend resources are unlimited. But it refuses to let the spreadsheet be the final word on human questions.</span></p>
<p><span style="font-weight: 400;">The common good is the second axis of principled decision-making — alongside dignity. Dignity says every person matters. The common good says the conditions for their flourishing are our shared responsibility.</span></p>
<p><span style="font-weight: 400;">Together, they form a framework that&#8217;s harder to use than a cost-benefit analysis. And infinitely more honest.</span></p>
<p><b>This week:</b><span style="font-weight: 400;"> Think about a decision your organization is facing. You&#8217;ve probably asked &#8220;What&#8217;s the smartest move?&#8221; Try a different question: &#8220;What conditions would allow everyone affected by this decision to flourish?&#8221; The answer will be more complex. It will also be more true.</span></p>

<p><b><span style="color: #c5962c; font-size: 18px; font-weight: bold; letter-spacing: 0.12em; background-color: #fafaf5; font-family: Arial, Helvetica, sans-serif; text-align: center;">Truth</span>: <i><span style="font-weight: 400;">Dignity is God-given, inalienable, irreducible. Every person is a &#8220;who,&#8221; not a &#8220;what.&#8221; What changes when you actually believe that?</span></i></b></p>
<p><span style="font-weight: 400;">I was in a meeting once where a VP referred to an underperforming region as &#8220;dead weight we need to cut.&#8221; Someone across the table said, quietly, &#8220;Those are forty-three families.&#8221;</span></p>
<p><span style="font-weight: 400;">The room shifted. Not because it was dramatic — because it was true. And the truth had been sitting there the whole time, waiting for someone to say it out loud.</span></p>
<p><span style="font-weight: 400;">Dignity is one of those words we&#8217;ve domesticated. It shows up in mission statements and corporate values decks, right between &#8220;innovation&#8221; and &#8220;accountability.&#8221; It sounds nice. It costs nothing to print.</span></p>
<p><span style="font-weight: 400;">But real dignity is not a value you adopt. It&#8217;s a reality you recognize.</span></p>
<p><span style="font-weight: 400;">Every person you will ever meet — the high performer and the one you&#8217;re about to fire, the client who pays on time and the one who doesn&#8217;t, your competitor, your critic, the person who cleans your office after you leave — every one of them is a who, not a what.</span></p>
<p><span style="font-weight: 400;">That&#8217;s not a management philosophy. That&#8217;s a metaphysical claim. And it changes everything about how you lead.</span></p>
<p><span style="font-weight: 400;">When dignity is real — truly real, not just aspirational — you can&#8217;t reduce a person to their output. You can still make hard decisions. You can still hold standards. You can still let someone go. But you do it differently. You do it like you&#8217;re handling something that doesn&#8217;t belong to you.</span></p>
<p><span style="font-weight: 400;">Because you are.</span></p>
<p><span style="font-weight: 400;">I fail at this regularly. I catch myself evaluating people by what they produce for me instead of who they are apart from me. The practice of dignity is not a skill you master — it&#8217;s a lens you keep putting on. Every morning. Every meeting. Every decision.</span></p>
<p><b>This week:</b><span style="font-weight: 400;"> Pay attention to your language. When you talk about people — employees, clients, competitors — do you use words that describe who they are or what they do for you? The language is the tell.</span></p>

Not &#8220;happiness&#8221; — something deeper and more demanding</span></i></b></p>
<p><span style="font-weight: 400;">A friend of mine sold his company at forty-two. Big exit. Celebrated by everyone. Three months later, sitting in his beautiful kitchen in his beautiful house, he said the thing nobody expected: &#8220;I think I&#8217;ve been optimizing for the wrong thing my entire adult life.&#8221;</span></p>
<p><span style="font-weight: 400;">He wasn&#8217;t unhappy. He was successful. But something he couldn&#8217;t name was missing — and no amount of financial freedom was going to fill it.</span></p>
<p><span style="font-weight: 400;">The ancient Greeks had a word for what he was looking for: eudaimonia. We translate it as &#8220;happiness,&#8221; but that&#8217;s a terrible translation. It means something closer to flourishing — the experience of living in full accordance with your nature and purpose. Not feeling good. Being good. And becoming who you were designed to be.</span></p>
<p><span style="font-weight: 400;">Flourishing is not a feeling. It&#8217;s a condition — the result of living a life where your actions, relationships, and decisions are aligned with something true about who you are.</span></p>
<p><span style="font-weight: 400;">Here&#8217;s why it matters: most of the decision-making models we use — financial, legal, strategic, political — optimize for outcomes. Revenue. Compliance. Votes. Efficiency. And those things matter. But they can&#8217;t answer the question my friend was asking in his kitchen.</span></p>
<p><span style="font-weight: 400;">Is this a life worthy of a human person?</span></p>
<p><span style="font-weight: 400;">That question changes everything. Because if flourishing is real — if human beings have a design and a purpose — then our decisions aren&#8217;t just strategic. They&#8217;re moral. Every choice either moves people toward flourishing or away from it. Including the choices we make about ourselves.</span></p>
<p><span style="font-weight: 400;">This isn&#8217;t abstract philosophy. It&#8217;s the most practical question in leadership: Am I building conditions where people — including me — can flourish?</span></p>
<p><b>This week:</b><span style="font-weight: 400;"> Think about one person you lead or influence. Ask yourself — honestly — whether your leadership is creating conditions for their flourishing, or just for their productivity. There&#8217;s overlap. But they&#8217;re not the same thing.</span></p>
