The best solution is worthless if it's aimed at the wrong problem. Leaders often invest time, money, and energy fixing symptoms while the real issue remains untouched. This Weekly Truth explores why principled decision-making begins by defining the real problem—and why the answer almost always leads back to people, trust, and human dignity.

Arc 1: The Map — Principled Decision-Making | Week 10 of 96

Most decisions fail not because we chose the wrong solution, but because we solved the wrong problem.

Truth: Most leaders don’t fail from choosing the wrong solution—they fail from solving the wrong problem. Principled decision-making starts by looking past symptoms to the real issue; define it first, and better decisions follow.

A hospital administrator I know spent three months redesigning the patient intake process. New software. New training. New workflow. It was elegant. It was expensive. And it didn’t move the needle.

The real problem wasn’t intake efficiency. It was that patients didn’t trust the front desk staff enough to give accurate information. The technology was solving for speed. The patients needed dignity.

Three months. Six figures. Wrong problem.

This happens everywhere. A school “improves curriculum” when the real issue is teacher burnout. A company “restructures the org chart” when the real issue is that two executives won’t have an honest conversation. A family “plans a vacation” when the real issue is that nobody’s been in the same room without a screen for six months.

We love solving problems. We’re less enthusiastic about defining them — because the real problem is usually messier, more personal, and harder to fix than the presenting one.

Here’s the first step of principled decision-making: define the real problem. Not the symptom. Not the version that fits on a slide. The actual issue — the one that, if you solved it, would make three other problems disappear.

How do you find it? Ask “why” one more time than feels comfortable. Why are patients giving inaccurate information? Because they don’t trust the staff. Why don’t they trust the staff? Because staff turnover is so high that patients never see the same face twice. Why is turnover high? Now you’re getting somewhere.

The real problem almost always involves people — their dignity, their fears, their unmet needs. That’s not a bug in the process. That’s the process.

This week: Pick a problem you’re currently trying to solve. Ask “why” three times. Write down each answer. The third answer is closer to the real problem than the first.
