Leadership consistency depends on self-knowledge (“…know thyself!”).

As we move from personal integration into leadership practice, a new question emerges:

Why are some leaders consistent under pressure — while others become unpredictable? The answer is not usually intelligence. Nor is it experience. More often, it comes down to self-knowledge.

If leadership begins on the inside (Part 2.1), and direction must be interiorly claimed before it can be executed (Part 2.2), then consistency requires that a leader understand how he or she is wired.

This is where temperament not only comes into play, but becomes essential.

What Is Temperament?

For thousands of years, thinkers have observed that human beings tend to exhibit consistent patterns of reaction. Classical philosophy described four primary temperaments:

Choleric – decisive, strong-willed, action-oriented

Melancholic – analytical, reflective, detail-oriented

Sanguine – relational, enthusiastic, expressive

Phlegmatic – calm, steady, harmonious

Each temperament has characteristic strengths and predictable weaknesses. Each interprets stress differently. Each brings a distinct energy into a room.

Temperament is not a modern personality trend. It is an ancient framework for understanding human behavior.

And it is not the same as character. The difference:

Temperament is largely biological. It shapes your first inward reaction.

Character is formed. It shapes your chosen outward response.

That distinction is critical for leaders.

Temperament Explains Human “Friction”

Many human conflicts are not moral failures — they are most often unexamined temperamental differences:

A choleric leader may push hard for results and unintentionally overwhelm a more reflective team member.

A melancholic leader may delay action in pursuit of perfection.

A sanguine leader may overcommit because enthusiasm outruns capacity.

A phlegmatic leader may avoid necessary confrontation in order to preserve peace.

None of these tendencies are defects. They are strengths without formation.

Every temperament casts a shadow. And under stress, that shadow becomes visible.

The Temperament Table (included here) outlines the natural tendencies, strengths, and “challenge habits” associated with each type. It is not meant to label leaders. It is meant to increase awareness.

Awareness reduces friction. Awareness clarifies patterns. Awareness restores responsibility.

Character Determines Follow-Through

So, where does this leave us?

Temperament explains your impulse.

Character determines your leadership.

And Virtue, properly understood, is not moral decoration. It is practical strength. It is the intentional, cultivated habit that reigns in your temperament and strengthens your reliability:

A decisive (choleric) leader must cultivate humility.

A reflective (melancholic) leader must cultivate courage (“audacity”).

An enthusiastic (sanguine) leader must cultivate discipline (“endurance”).

A steady (phlegmatic) leader must cultivate initiative (“taking action”).

THIS IS HOW SELF-KNOWLEDGE BECOMES FORMATION!

And this is why leadership consistency depends on more than mission clarity or strategic alignment. It depends on interior formation translating into disciplined action.

Teams do not need leaders who are intense. They need leaders who are reliable.

When temperament is understood and character is strengthened, follow-through improves. Judgment stabilizes. Friction decreases. Trust increases.

This is the bridge from personal integration to leadership practice.

If you have never intentionally reflected on your temperament, that is a wise place to begin. The Temperament Quiz is not about boxing yourself into a category. It is about identifying where growth is needed so that your leadership becomes steadier, clearer, and more consistent.

Because integration is not just about knowing who you are.

It is about becoming dependable for others.

Because leadership begins with self-awareness—and grows through service.

Each of us is gifted with a unique architecture at the biological level. We’re wired differently, built with distinct strengths, tendencies, and ways of moving through the world. That’s not a flaw to fix—it’s a design to understand and steward.

For centuries, people have recognized these different “architectures” under another name: the four classical temperaments—melancholic, choleric, sanguine, and phlegmatic. This framework isn’t a box to live in. It’s a mirror to help you see yourself more clearly, and a map to grow more intentionally.

Melancholic – Sees what others miss. Values depth, design, and reflection. Brings discernment.

Choleric – Moves decisively with intensity. Takes charge quickly, brings vision and energy to a cause.

Sanguine – Relational and persuasive. Lifts spirits, builds bridges, helps people feel seen.

Phlegmatic – Steadies the ship. Listens well, reduces conflict, brings calm, reasoned strength to a group.

Here’s the part many overlook: most of us aren’t just one temperament. We’re a blend. One is usually dominant, but it’s often complemented by traits from another. This combination is what makes each of us unique—giving us a natural way of thinking, leading, and relating to others.

None of these temperaments is “better” than the others. Each brings essential strengths, and each comes with blind spots—unformed tendencies that, if left unchecked, can turn inward or lead us off-mission.

That’s why self-awareness isn’t self-indulgence—it’s the starting point of servant leadership. When you begin to understand your own wiring—and how others are wired differently—you can lead with humility instead of ego.

Greatness begins with self-awareness. The first step is simple: learn the four temperaments, and then take time to discover your own. Because once you understand your architecture, you’ll be ready to grow into the leader you were created to be.

One of my favorite TV shows of all time is Everybody Loves Raymond. The show revolves around the life of Ray Barone, a successful sports writer living on Long Island with his wife and their three children. Ray’s overbearing parents and jealous brother live directly across the street, leading to a comedic exploration of family dynamics, marriage, and parenthood. The show’s title, Everybody Loves Raymond, is ironic, highlighting Ray’s struggle to balance the demands and criticisms of his family and work life, despite seemingly being the “golden boy” within his familial circle (as his older brother consistently points out).

And one of my favorite episodes is titled, “Somebody Hates Raymond.”

In this story, Ray’s insecurity suffers an all-out assault, as he encounters a local talk radio host who is rumored to just not like him! And it drives Ray crazy in the most hilarious fashion.

It’s worth checking out. But before you do so, it might beg a question here. Can you relate to Ray? I know I can. I know I’m as lovable as they come. But once in a great while, I come across someone from whom I get that vibe.

I’m sure you have no idea what I’m talking about. But humor me for a moment.

Why does this happen? Just as we asked you in a previous piece, why certain people may rub you the wrong way without any apparent reason, have you ever imagined that you might find yourself on the other side of this cosmic equation?

Believe it or not, just as we continue to emphasize here, the explanation can be traced back to the concept of the Four Temperaments, an idea that originates from ancient Greek philosophy, notably through the works of Hippocrates and Galen. These guys proposed that human behaviors and emotions were influenced by bodily fluids (“humors”). While the fluid aspect has long be dismissed, the premise that our temperaments are biologically ingrained remains valid.

And it also explains (well, in some ways at least), why some people we encounter, as swell as a personality we exhibit, may JUST NOT LIKE US.

It’s a clash of temperaments. Here’s a quick overview of the Four Temperaments:

Choleric: Passionate and goal-driven.

Melancholic: Thoughtful and introspective.

Sanguine: Energetic and social.

Phlegmatic: Calm and harmony-seeking.

Your temperament shapes your initial reactions to people, places, and situations. It’s easy to confuse temperament with character, but they’re not the same. Temperament is rooted in biology and remains consistent, whereas character is your moral and ethical compass, which you can develop and refine over time (hint: we can help with that). Alexandre Havard highlights in his book “From Temperament to Character” how working on your character can offset the less desirable aspects of your temperament.

This process involves cultivating “challenge habits” specific to your temperament:

For the Choleric, embrace humility.

For the Melancholic, seek courage.

For the Sanguine, foster perseverance.

For the Phlegmatic, encourage decisiveness.

Improving these aspects of your character not only helps in personal growth but also makes interactions with others more harmonious. Interestingly, the idea of nurturing virtues to balance our temperaments is as ancient as the temperaments themselves, emphasizing the timeless wisdom of cultivating VIRTUES to lead a more fulfilling life.

Just don’t expect it to make you more popular.

Much like Michelangelo discovered David in a block of marble, your best self is waiting to be revealed. This article explores the importance of self-awareness, feedback loops, and understanding your temperament in the journey of becoming your ideal self.

The post You Are Michelangelo: Sculpting Your Best Self | WT #69 appeared first on Authentic Leadership Foundation.

Michelangelo once said, after completing his iconic sculpture David, “David was always there, in the marble. I just took away everything that wasn’t David.” This serves as a profound metaphor for self-improvement and leadership—David represents your best self, your ultimate potential, and the excess marble is all that keeps you from realizing it.

So, how do you go about discovering your “David,” i.e. your best self, hidden within? The first step is, to be honest, and introspective about who you are today. Take the time to visualize, perhaps in writing, what your best self looks like—physically, emotionally, professionally, and spiritually. Visualize this ideal version of yourself as clearly as you can. That’s your David, and it’s more real and achievable than you might think.

The Daily Process of Self-Improvement

You might wonder how to chip away at the marble that hides your inner David. The answer lies in authentic self-awareness and feedback. Creating a gap analysis between your ideal self and your current self is crucial. This requires being open to feedback from people who genuinely care for you—those who can objectively observe your strengths and weaknesses, offering insights you might have overlooked.

The Role of Temperament

Understanding your temperament plays a vital role in this journey. It’s akin to understanding the type of marble you’re working with. Different kinds of marble have various levels of resistance and ease when being sculpted, and knowing your temperament can help you understand how to most effectively chip away at what’s not serving you.

This isn’t just valuable information for your personal life. It holds tremendous professional value, too. Leaders who understand themselves can lead with empathy, resolve conflicts more effectively, and build stronger teams.

The People Who Make It Possible

Loved ones, mentors, and close colleagues hold the chisel and hammer that can help you. Their feedback, both positive and constructive, is the touchstone against which you can measure your progress. Surround yourself with people who want to see your inner David emerge and listen to them when they tell you what they see.

Taking the First Step

If you’re eager to start your journey toward realizing your best self, begin by learning more about your temperament. It’s the starting point for any transformation and a crucial aspect of becoming a strong, authentic leader. Understanding yourself is the cornerstone of genuine leadership and the first step in bringing out the greatness in others.

At the Authentic Leadership Foundation, we offer a range of tools that can assist you in this transformative journey. You’re already in the right place to start chipping away at the marble. Your David awaits.

The end of summer is approaching, and with it a time that frequently was consumed by family road trips. I know I have my share of mine, both as a kid as well as a parent. Of course, the family road trip is not just about reaching a destination; it can be a journey filled with lessons in leadership and life. These (mis-)adventures can often teach us more about ourselves and our ability to lead.

When planning a road trip with family, what might be the quintessential leadership challenges one might face on such a trip? As a parent, these are the ones that typically concerned me:

Strategically packing the car for maximum efficiency and comfort.

Deciding the seating arrangement – who takes the coveted middle seat and who gets the back.

Setting and communicating clear guidelines on device usage during the trip.

Sound familiar? Such scenarios can be a microcosm of larger leadership challenges. How can we ensure that our journey (or any leadership task) brings out the best in us and others? Here are some insights based on my road trip experiences:

Tone Matters: I’ve realized the importance of tone in communication. A request, suggestion, or even a reprimand can be received differently based on how it’s said. Think about it: haven’t there been times when the same question, asked in two different tones, elicits completely different responses?

Re-dos are Okay: Nobody’s perfect. If you’ve conveyed a message with the wrong tone or sentiment, it’s heartening to note that most people are receptive to a ‘do-over.’ They appreciate the effort to communicate better.

Listen and Adapt: Sometimes, leadership is about listening and adapting. Recognizing when to stand firm and when to compromise is key, whether it’s about a pit stop or a business decision.

Whether you’re in the driver’s seat of a minivan packed with excited kids or leading a team towards a project deadline, the principles remain the same. Prioritize open communication, maintain the right tone, and be ready to adapt and learn.

Most importantly, the first step to effective leadership, be it on a family road trip or in the boardroom, begins with self-awareness. Understanding our own temperaments can profoundly affect how we lead, respond, and communicate. The Authentic Leadership Foundation offers tools to aid in this journey of self-discovery. By truly knowing ourselves, we not only become better leaders but also cultivate deeper connections with those around us.

Remember The Matrix? In one scene, we find ourselves in the apartment of “the Oracle,” an elderly woman considered to have all the answers. There’s a plaque above her kitchen door that reads, “Temet Nosce,” or “Know Thyself” in Latin. People flock to the Oracle for enlightenment, yet she candidly concedes that she cannot reveal anything individuals don’t already know or have the potential to discover within themselves.

This reminds me of the timeless wisdom embedded in the first four lines of the Serenity Prayer, widely adopted by those in recovery:

God, grant me the serenity
To accept the things I cannot change;
Courage to change the things I can;
And wisdom to know the difference.

Think about it. This prayer beautifully encapsulates the essence of acceptance, surrender, and wisdom. And in line with this spirit of introspection, we always emphasize the importance of truly knowing yourself as you grow. It’s about understanding your strengths and acknowledging your limitations.

So, let’s be honest: What aren’t you so great at? Are you trying to fit into a mold that just doesn’t suit you? Are you trying to be something that you’re not?

The truth is, we all have our limitations, be it physical, emotional, or intellectual. And understanding them can seem overwhelming. Where do you start?

You start by learning and understanding YOUR TEMPERAMENT.

One of the most profound realizations I’ve had from learning about my own temperament is getting a clearer view of my limitations. Some can be addressed and improved upon (where virtue building plays a crucial role), while others are just inherent traits we can’t change. And it’s precisely in recognizing the difference where wisdom finds its footing.

Interestingly, your limitations don’t necessarily confine you. They present you with opportunities to delegate tasks, explore collaborations, and cultivate enriching relationships.

Haven’t we all crossed paths with colleagues or business owners struggling to recognize their own limitations, to the point of harming their personal and professional lives? We’ve all witnessed it, maybe even experienced it ourselves.

Yes, you have limitations, just like everyone else. But they don’t have to be obstacles. Instead, they can be catalysts for humility and personal growth.

So, are you ready to dive deeper, to get to know yourself in a more nuanced way? Unraveling your temperament is the key. By understanding your temperament, you get an inside look into your unique mix of strengths and limitations. It’s your compass, guiding you toward areas you can improve and showing you where it’s best to let go and delegate. Take the next step on your self-discovery journey today.

Remember, it’s not about changing who you are, but understanding who you are – and embracing it, warts and all.

In the realm of marketing, personas serve as vital tools for profiling prospects, enabling customization of marketing efforts to resonate more effectively with target audiences. However, beyond marketing, the concept of a persona encompasses both innate temperament and the character that one actively builds over time. This article delves into the importance of recognizing and developing both aspects of your persona to not only refine marketing strategies but also to foster personal growth and self-improvement. Through a blend of introspection and external feedback, the journey towards strengthening one's core—temperament and character—is depicted as a path to realizing one's best self.

The post You’ve Got a Persona Problem! | WT #40 appeared first on Authentic Leadership Foundation.

In marketing, a common prospect profiling tool is the persona. (And yes, we use them here at the Foundation.)

“So, what is a Persona?” you may ask. The short answer: it’s a prospect profile. For example, marketing professionals may create a persona, using the socio-economic traits of their best clients or customers, so they can customize marketing efforts and messaging to more accurately speak towards others who fit that same persona.

Which could beg the question: what may be your persona (and what might be the problem)?

Well, your persona is made-up many things, and we’ve identified the key factors in the visual above. Uniquely, every person, when born, lacks one crucial central element: character. Meaning, no one is born with a strong character. This must be built over time.

Concurrently, as we have observed previously, your temperament is based on your biology.

Here’s what I think: at the core of your persona, are your temperament and character. If you want to achieve your best self, you have to strengthen your persona’s core. Makes sense?

The process I’m going through to strengthen my core is transitioning from instinctively, naturally leading with my temperament, to practice leading with my character, building a habit.

I think my best route to make this transition, solve my persona problem and achieve my best self is to continue to learn about my temperament and build my character with the help of feedback from family & friends.

This is a natural first step…if you would like to continue the journey, we are here to help!

Anger can be a positive force for needed change – if the resulting energy is channeled properly. Some of the best leaders in history were those who mastered, and properly channeled, their anger.

What was the name of the last person you met, who just bugged you without even trying?

Would you like to know why that happens?

The answer is found in the Four Temperaments, which come from the ancient Greeks, particularly to the work of Hippocrates and later Galen, who linked them to physical and mental characteristics. Back then, they believed your temperament was an actual fluid in your body. Today, while we know it’s not a fluid, we still maintain that your temperament is indeed based on your biology.

And the reason you may find yourself annoyed by the temperaments of some others, is based upon your own temperament.

The Four Temperaments are:

Choleric: intense and action-oriented

Melancholic: deep and idea-oriented

Sanguine: spontaneous and people-oriented

Phlegmatic: restrained and peace-oriented

Your temperament can also be described as your first reaction to external stimuli, environments and roles in life. This may also be partly why temperament is sometimes mistaken for character. While this misconception is understandable, they’re two different things. Your character isn’t your biology. Your temperament, on the other hand, is your biology, and you can’t change it. However, as author Alexandre Havard in his book From Temperament to Character points out, you can strengthen your character to compensate for the weaknesses in your temperament.

How? By practicing your "challenge habit."

If you’re choleric, practice humility.

If you’re melancholic, practice audacity.

If you’re sanguine, practice endurance.

If you’re phlegmatic, practice taking action.

One of the benefits of practicing your challenge habit to strengthen character is that people with other temperaments will bug you less than before! The challenge habits also come from the ancient Greeks. Back then, and today, they are also known by another term: VIRTUES!

<div class="thrv_wrapper thrv_symbol thrive-shortcode thrv_symbol_2571" data-shortcode="thrive_symbol"
