If you can't explain an important decision in simple language, you may not fully understand or own it yet. In Week 17 of the Path to Greatness, discover why clarity is more than a communication skill—it is a test of understanding and a foundation for integrity. Strip away the jargon, explain the real “why,” and see what your decision reveals.

Arc 1: The Map — Principled Decision-Making | Week 17 of 96

If you can’t explain your decision to a high school student, you don’t own it yet.

Truth: If you can’t explain your decision to a high school student, you don’t own it yet. Clarity is the test of understanding.

There’s a test that makes seasoned executives uncomfortable: explain your most important principled decision in seven minutes, to an audience that includes a high school student.

Why does this work? Because complexity is often a hiding place.

When a leader says “the synergistic value proposition of our restructured operational framework,” they might be obscuring the fact that they haven’t figured out what they actually mean. A high school student cuts through the fog. They ask: “But why?” “What happened to that person?” “Would you do it again?”

Those are the questions your conscience asks at 2am, stripped of professional language.

If you can explain why you made a decision — the real why — in simple language, to someone with no context, and they understand it? You own that decision. It’s moved from your head to your bones.

If you can’t? That’s data too. It might mean the decision was complicated. Or it might mean you haven’t been honest with yourself about why you really made it.

Clarity is the test of understanding. Understanding is the foundation of integrity.

This week: Explain a recent significant decision — out loud, in under three minutes, using no jargon. If you stumble, that’s where the growth is.

Photo: AI-generated illustration created with OpenAI image generation tools using prompt created By Darren Smith

Think about a decision you'd make differently today. How quickly did it come to mind? Your default decision-making framework isn't what hangs on your office wall—it's what operates when you're tired, pressured, and short on time.
Arc 1: The Map — Principled Decision-Making | Week 16 of 96

You already know which one it is.

Truth: Think about a recent decision. Would you make the same choice if dignity and the common good were your primary filters?

I asked forty executives to think of one decision they’d make differently if dignity and common good were their primary filters. It took four seconds. Every person had one.

Not a catastrophic failure. Just a decision that technically worked but left something important on the table.

Four seconds. That’s how quickly we can locate the gap between how we decide and how we wish we decided.

The PDM framework doesn’t exist to make you feel guilty. It exists to give you better questions for the next one. But the past is useful data — it reveals your defaults.

Your default decision-making framework is not the one on your wall. It’s the one that operates when you’re tired, pressured, and short on time. For most of us, it optimizes for speed, safety, and short-term outcomes.

The question isn’t whether you have defaults. It’s whether they’re pulling you toward the upper-right quadrant or away from it.

Here’s what I find encouraging: the fact that you can identify the decision you’d make differently means your conscience is working. The gap between your default and your ideal isn’t failure — it’s awareness. And awareness is the raw material of growth.

This week: Write down the decision you thought of in the first four seconds. Then ask: What would Q1 have looked like? Keep this nearby. It’s your baseline.

Photo: AI-generated illustration created with OpenAI image generation tools using prompt created By Darren Smith

A principled decision doesn't guarantee an easy outcome. It guarantees something different: the ability to look back without regret. Mark Rios's choice to renegotiate the gray contract cost him time, margin, and certainty—but it gave him peace. Success is what happens to you. Peace is what happens in you. In Week 14 of the Path to Greatness, discover why the true return on a principled decision isn't always found on the balance sheet.

Arc 1: The Map — Principled Decision-Making | Week 15 of 96

The four criteria of a Q1 decision are more demanding — and more freeing — than any KPI.

Truth: The four criteria of a Q1 decision: it upholds dignity, serves the common good, adds beauty/goodness/growth, and integrates success with peace.

A friend runs a construction company. Last year, he could have cut costs by switching to cheaper materials that met code but weren’t beautiful. “Nobody would notice,” his project manager said. “It’s behind the wall.” My friend said: “I’d notice.”

He was applying a test most leaders have never articulated: Does this decision add beauty, goodness, and growth — or just efficiency?

The upper-right quadrant has four criteria. The first two — dignity and common good — are the axes. But Q1 asks for more. Does the decision add something genuinely good to the world? Does it integrate success with peace?

Beauty means: Does this create something worthy? Not just profitable — worthy. Goodness: Does it make things better for the people it touches? Growth: Does it create conditions for continued flourishing?

And integration: Does this produce both external success and internal peace? A decision that makes money but costs your integrity isn’t Q1. A decision that preserves your integrity but ignores reality isn’t Q1 either.

This is a higher standard than ROI. It’s also more honest.

This week: Apply the four-criteria test to a recent decision. Did it uphold dignity? Serve the common good? Add beauty, goodness, or growth? Produce both success and peace? The one it missed is worth examining

Arc 1: The Map — Principled Decision-Making | Week 14 of 96

Mark Rios chose Solution C. The outcome wasn’t easy. But the peace was real.

Truth: Mark Rios chose Solution C. The outcome wasn’t easy. But the peace was real. What’s the difference between success and peace?

Mark Rios chose Solution C.

He renegotiated the risk-sharing clause. The client pushed back — hard. The timeline extended. The margin dropped. His CFO was not thrilled.

And then something nobody predicted: the subcontractor, treated like a cost center by every other firm, became Mark’s most loyal partner. The trust built in that renegotiation produced three more deals over two years.

But here’s what matters more: even if those deals hadn’t materialized, Mark would have made the same choice.

Because the return on a principled decision is not measured in revenue. It’s measured in peace.

Mark said something I’ve never forgotten: “Whatever happens next, there will be no regrets.” Not “I’m confident this will work out.” Just: no regrets.

That’s the upper-right quadrant talking. Not certainty about outcomes — certainty about the decision itself. The knowledge that you honored every person the decision touched and can look at yourself clearly.

Most of us confuse peace with success. We feel good when things work out and bad when they don’t. But peace and success are different currencies. Success is what happens to you. Peace is what happens in you.

A principled decision can cost you the deal and still give you peace. An unprincipled decision can make you money and still keep you up at night.

The dividends aren’t always on the balance sheet. Sometimes they’re in the mirror.

This week: Think about a decision you’re at peace with — not because it worked out, but because you know it was right. What made it different? Hold onto that feeling. It’s your compass.

Photo: AI-generated illustration created with OpenAI image generation tools using prompt created By Darren Smith

The best decisions aren't simply the most profitable, fastest, or easiest. They are the ones that honor human dignity while advancing the common good. In Week 13 of the Path to Greatness, explore the upper-right quadrant of the PDM Dignity Chart—the place where principled leaders make decisions that serve both people and collective flourishing.

YOUR PATH TO GREATNESS

Arc 1: The Map — Principled Decision-Making | Week 13 of 96

The optimum principled decision lives where dignity and the common good intersect.

Truth: The optimum principled decision lives where human dignity and the common good intersect. It’s the hardest quadrant to reach — and the only one without regrets.

Every decision you make lands somewhere on a chart you’ve never drawn.

The vertical axis is human dignity — does this decision treat every person as a “who,” not a “what”? The horizontal axis is the common good — does it create conditions where everyone affected can flourish?

Most decisions cluster in the lower-left. Not because leaders are bad people — because default forces (urgency, profit, politics, fear) pull everything downward and to the left.

The upper-right quadrant is where dignity and the common good both score high. It’s the optimum principled decision — the choice that honors the full humanity of every stakeholder while serving conditions for everyone’s flourishing.

It’s also the hardest quadrant to reach. Not because good options don’t exist there. But because upper-right solutions require you to see stakeholders you’d rather ignore, generate options you haven’t considered, and sometimes sacrifice margin for something the spreadsheet can’t measure.

Mark Rios’s Solution C lived in the upper-right. It wasn’t the most profitable option. It wasn’t the fastest. But it was the one that let every person in the equation keep their dignity — including Mark.

Here’s what I’ve learned: once you make a decision that lives there, you never forget what it feels like. Not euphoria. Something quieter. Peace. The kind that doesn’t require explanation or defense.

The lower-left has its own feeling too. You know the one.

This week: Think about the last significant decision you made. If you had to place it on the chart — dignity on one axis, common good on the other — where would it land? Don’t judge it. Just place it.

Most leaders frame difficult decisions as either/or: choose Option A or Option B. But binary thinking can hide better solutions. Four Solutions, Four Futures introduces a principled decision-making approach that challenges leaders to create at least four potential paths—making room for creativity, human dignity, and the common good. When you stop treating a decision like a coin flip, you start seeing the landscape of possibilities.

Arc 1: The Map — Principled Decision-Making | Week 12 of 96

For every problem, there are at least four paths. Most leaders only see two.

Truth: For every problem, there are at least four paths. Most leaders only see two. The principled leader finds the one that honors both dignity and the common good.

Here’s what most decision-making looks like: Option A or Option B. Yes or no. Take the deal or walk away.

Binary thinking is fast. It’s also usually wrong — because it assumes the only choices are the ones already on the table.

Mark Rios had two obvious options with the gray contract. Option A: sign it as written. Option B: reject it entirely. His team saw A and B. It felt like a coin flip between profit and principle.

But principled decision-making doesn’t accept the binary. PDM Step 3 says: define at least four potential solutions. Not two. Four. Because somewhere between “take it” and “leave it” live the solutions that honor both dignity and the common good.

Mark found Solution C: renegotiate the risk-sharing clause so the subcontractor wasn’t absorbing disproportionate downside. Lower margin, same client, clean conscience.

And Solution D: restructure the deal entirely as a joint venture, sharing both risk and upside.

The magic of four solutions is that it forces creativity where binary thinking produces paralysis. A or B feels like a trap. A, B, C, or D feels like a landscape.

Most of the decisions that keep you up at night are binary traps. The principled decision is almost never A or B. It’s C — the option you haven’t thought of yet, because you stopped looking after two.

This week: Take a decision you’ve been framing as “either/or.” Force yourself to generate two more options — C and D. They don’t have to be perfect. They just have to exist. Notice how the decision changes when it stops being a coin flip.

Every decision reaches further than we think. While leaders naturally consider clients, teams, and stakeholders in the room, the greatest impact often falls on those who never have a voice. This Weekly Truth explores the second step of principled decision-making: identifying every stakeholder—including your family, your community, and even your own integrity.

The post The People You’re Not Seeing | WT #161 appeared first on Authentic Leadership Foundation.

YOUR PATH TO GREATNESS

Arc 1: The Map — Principled Decision-Making | Week 11 of 96

Every decision has stakeholders you haven’t considered — often the ones most affected.

Truth: Every decision has stakeholders you haven’t considered — often the ones most affected. Your family. Your own integrity.

When Mark Rios sat down to rethink the gray contract, his first list of stakeholders was predictable: the client, his team, the subcontractor, the board.

It took him three days to add the name that changed everything: his own family.

Not because they had a financial stake. Because every night he brought the weight of that contract home. His kids didn’t know about the clause. They just knew Dad was distracted, short-tempered, somewhere else.

We do this constantly. We map the visible stakeholders — the ones in the meeting, on the org chart, in the contract — and forget the invisible ones. The people downstream. The people at home. The person in the mirror.

PDM Step 2 is deceptively simple: identify all stakeholders. All of them. Not just the ones with power. Not just the ones who’ll complain. The ones who will be most affected by your decision — which, surprisingly often, are the ones with the least voice.

The subcontractor who can’t push back. The entry-level employee who won’t speak up. The community that isn’t in the room. Your own integrity, which doesn’t have a seat at the table but keeps notes anyway.

Here’s the uncomfortable truth: the stakeholders you forget to list are usually the ones whose dignity is most at risk. They’re invisible precisely because the system wasn’t designed to see them.

Principled decision-making is, in part, the discipline of seeing what the system misses.

The best solution is worthless if it's aimed at the wrong problem. Leaders often invest time, money, and energy fixing symptoms while the real issue remains untouched. This Weekly Truth explores why principled decision-making begins by defining the real problem—and why the answer almost always leads back to people, trust, and human dignity.

Arc 1: The Map — Principled Decision-Making | Week 10 of 96

Most decisions fail not because we chose the wrong solution, but because we solved the wrong problem.

Truth: Most leaders don’t fail from choosing the wrong solution—they fail from solving the wrong problem. Principled decision-making starts by looking past symptoms to the real issue; define it first, and better decisions follow.

A hospital administrator I know spent three months redesigning the patient intake process. New software. New training. New workflow. It was elegant. It was expensive. And it didn’t move the needle.

The real problem wasn’t intake efficiency. It was that patients didn’t trust the front desk staff enough to give accurate information. The technology was solving for speed. The patients needed dignity.

Three months. Six figures. Wrong problem.

This happens everywhere. A school “improves curriculum” when the real issue is teacher burnout. A company “restructures the org chart” when the real issue is that two executives won’t have an honest conversation. A family “plans a vacation” when the real issue is that nobody’s been in the same room without a screen for six months.

We love solving problems. We’re less enthusiastic about defining them — because the real problem is usually messier, more personal, and harder to fix than the presenting one.

Here’s the first step of principled decision-making: define the real problem. Not the symptom. Not the version that fits on a slide. The actual issue — the one that, if you solved it, would make three other problems disappear.

How do you find it? Ask “why” one more time than feels comfortable. Why are patients giving inaccurate information? Because they don’t trust the staff. Why don’t they trust the staff? Because staff turnover is so high that patients never see the same face twice. Why is turnover high? Now you’re getting somewhere.

The real problem almost always involves people — their dignity, their fears, their unmet needs. That’s not a bug in the process. That’s the process.

This week: Pick a problem you’re currently trying to solve. Ask “why” three times. Write down each answer. The third answer is closer to the real problem than the first.

Photo: AI-generated illustration created with OpenAI image generation tools using prompt created By Darren Smith

Some decisions look perfectly acceptable on paper but leave you with an uneasy feeling you can't explain. That's often where integrity is speaking. This Weekly Truth explores why principled leaders don't settle for what is merely legal or profitable—they choose what honors the dignity of every person involved, even when it comes at a cost.

YOUR PATH TO GREATNESS

Arc 1: The Map — Principled Decision-Making | Week 9 of 96

Mark Rios sat across from a deal that looked right on paper. Something felt wrong. What he did next changed everything.

Truth: Integrity grows when you choose what’s principled over what’s merely acceptable.

Mark Rios had been in business long enough to know a good deal when he saw one. This was a good deal. The margins were strong. The timeline was tight but doable. The client was eager. His team was ready.

But something sat wrong.

The contract had a clause — not illegal, not even unusual — that shifted risk onto a subcontractor who didn’t have the leverage to push back. The subcontractor would absorb the downside. Mark’s company would absorb the upside. On paper, clean. In practice, someone was going to get squeezed.

His CFO said take it. His lawyer said it’s standard. His gut said something else.

Here’s what makes Mark’s story worth telling: he didn’t have a framework yet. He didn’t have the language of dignity or common good. He just had a feeling — that low-grade unease we talked about in Week 1 — and instead of overriding it, he listened.

He pulled the contract. Rewrote the risk-sharing clause. Lost margin. Kept something more important: the ability to look at his reflection without flinching.

Mark didn’t know it then, but he’d just made what we call a principled decision — a choice that honored the dignity of every person the decision touched, even when it cost him something.

Most of us face gray contracts every week. Not in legal documents — in conversations, compromises, small concessions that technically work but quietly erode something we can’t name.

That unnamed thing? It’s your integrity keeping score.

This week: Think about a decision you’re currently navigating. Not the black-and-white ones — those are easy. The gray one. The one where the efficient path and the right path diverge slightly. Name the divergence. That’s where the work begins.

Every day, you make hundreds of decisions—most without thinking twice. But the biggest decisions shape your leadership, relationships, and future. What if you had a framework that didn't make those decisions easier, but made them clearer? In Week 8 of the Path to Greatness, discover why principled decision-making begins with a map that keeps human dignity at the center of every choice.

Arc 0: Foundations — Why This Matters | Week 8 of 96

You already make hundreds of decisions a day. What if the hardest ones got clearer?

Truth: You already make hundreds of decisions a day. What if you had a framework that made the hardest ones clearer — not easier, but clearer?

I used to think good leaders made good decisions by instinct. Some people just had it — the gut feel, the pattern recognition, the ability to read a situation and choose well.

Then I watched a leader I admired make a terrible call. Not a complicated one. A straightforward situation where dignity was on the table and he chose expedience. Afterward, I asked him about it. He said, “I didn’t see it. I was solving for the wrong thing.”

He wasn’t a bad person. He didn’t have a bad gut. He had no framework.

That’s the thing about instinct — it works until it doesn’t. And when the stakes are high, when multiple stakeholders have competing needs, when the pressure is real and the timeline is short, instinct reaches for the familiar. The efficient. The defensible. Not necessarily the right.

You already make hundreds of decisions a day. Most of them are fine. But a few of them — the ones that keep you up at night, the ones that affect people’s lives, the ones where you feel the tension between what’s easy and what’s true — those decisions deserve more than instinct.

They deserve a map.

Not a formula. Not an algorithm. Not a rule book that removes the difficulty. A map — something that helps you see the terrain clearly so you can navigate it honestly. A way to ask: Does this decision honor the dignity of every person it touches? Does it serve the conditions for their flourishing?

Those two questions won’t make the hard decisions easy. They’ll make them clearer. And clarity, when you’re standing at a crossroads, is worth everything.

Over the next weeks, we’re going to build that map together. It’s called principled decision-making. It won’t be what you expect.

This week: Think about a decision you’re currently facing that feels murky. Write down two things: Who are all the people affected? and What does each of them need to flourish? You don’t need the answer yet. You just need better questions.
